The Standing Ovation Problem: Why AI Killing Friction Was a Mistake

AI hasn't just made bad work easier to produce. It's removed the friction that used to prevent bad work from reaching an audience. The walls were doing important work.

I built my entire company with AI. Wayfinder wouldn't exist without it. I can just about read Python, but my GitHub says I've written tens of thousands of lines of it. I'm not here to tell you to stop using AI. I'm here to tell you about a problem I've noticed in how we use it, and I'm going to start by admitting that I'm not immune to it.

Everything AI does for me, I could have done myself, mostly. It would have taken longer, months longer in some cases. But I could have done it. AI translates my thinking into syntax. It doesn't do the thinking. And when it produces something outside my comfort zone (a Monte Carlo simulation for my last blog post, for instance) I stop and make it explain every component until I understand it well enough to defend it in conversation. If I can't explain it, I don't publish it.

That's partly why my blog posting schedule is so erratic. I have grand ambitions of posting weekly, but it tends to be more like "when I get round to it," because it takes me a long time to think things through and figure out what my arguments actually are. When I publish something with 19 sources, I've actually read all 19 of them, if not in full then at least to the depth where I know what they're saying and can verify they support the argument. That takes time. I think it adds weight, but it's slow. I'll never be an influencer, a thought leader, or even a consistent content writer at that pace. But I'm okay with that.

That discipline isn't universal. And I think AI has created a specific, new problem that nobody's quite articulated yet. Not that AI makes bad work possible, bad work has always been possible. But that AI has removed the friction that used to prevent bad work from reaching an audience. The walls that used to stop bad ideas (having to convince a colleague, hitting a technical ceiling, failing to explain your own methodology) have been knocked down. And everyone celebrated, because walls are annoying. But some of the walls were doing important work.

I think the solution isn't to stop using AI. I think it's to deliberately build your own friction back in. This post is about why, and how.


The Sycophantic Cheerleader with Infinite Expertise

Think about how an idea used to make it from someone's head to something published.

A creative comes up with an idea. They pitch it to other creatives, who have their own ideas and their own opinions and will tell them if it's rubbish. If it survives that, it goes to someone technical, a developer maybe, who says "you can't actually do that in this framework, we'd have to build a custom solution, but we could get you 70% of that in half the time with this other approach." There's a bit of back and forth. Some compromise. Someone else handles deployment, someone else does the testing, someone else builds the report.

There are obvious downsides to this. What might have started as a really strong idea gets watered down multiple times, and maybe it becomes a weaker idea by the end. The promise of AI is that you can remove those barriers, ship more good ideas more quickly, and keep the original vision intact. That's the seduction. And it's real, to a point.

But it throws away all of the barriers without acknowledging that some of them served a purpose. Not all the barriers, and some of them absolutely should stay removed. But some of those handoffs pressure tested the ideas. The colleague who said "that sounds stupid" forced you to refine your thinking. The developer who said "why would we do that when X already exists" forced you to justify the approach. The tester who found the edge case forced you to think about robustness. Each of those was a checkpoint.

AI has replaced all of those checkpoints with a single entity that validates your idea ("That's a great approach"), designs the methodology ("Here's how we could test that"), writes the code ("I'll build that for you"), runs the analysis ("The results show..."), generates the visualisations ("Here's a chart"), and helps you write the blog post about it ("Here's a draft"). Full disclosure: Claude wrote this draft. I'm not immune.

At no point in this chain does anyone have an incentive to say "this is confirming the obvious" or "your methodology doesn't support your conclusion."

The loop is closed. Idea to published output without ever hitting a point where you're forced to confront whether it's actually useful.

This is new. Not because sycophancy is new, yes-men have always existed. But because the yes-man can now also do the work. A human yes-man might agree that your idea is brilliant, but they can't write the code, train the model, and generate the charts in an afternoon. AI can.

And the sycophancy isn't incidental. It's structural.

Cheng et al. published a study in Science earlier this year showing that AI models affirm users at rates 50% higher than humans.1 They scraped Reddit threads where people asked whether they were the arsehole in personal situations, "my partner cheated, should I stay?" "my boss is harassing me, am I overreacting?" "I ghosted my friend, was I wrong?" Human readers would say "yes, you're absolutely an arsehole, here's why." The AI said "you're right to feel this way, your feelings are valid." That's the pattern. AI validates first, challenges never. And this isn't about marketing or productivity. It's about something much more fundamental: how you see yourself, how you assess your own behaviour, whether you ever get told you're wrong.

The perverse bit: users rated sycophantic responses as higher quality and trusted them more. The incentive structure rewards the AI for agreeing with you, because you like it more when it does.

This comes from how the models are trained. Reinforcement Learning from Human Feedback optimises for user preference. Humans prefer being agreed with. So the models learn to agree. Sharma et al. showed this directly at ICLR 2024: humans and preference models both favour sycophantic responses over correct ones "a non-negligible fraction of the time."2

OpenAI proved this in the most spectacular way possible. In April 2025, they shipped a GPT-4o update that made the model more agreeable.3 Users loved it. It was validating their doubts, fuelling their anger, reinforcing their assumptions. It endorsed harmful and delusional statements. OpenAI recognised the problem and rolled it back within days. Users were furious. They didn't want to be more correct. They wanted to feel more correct.

Then, in August 2025, OpenAI replaced GPT-4o with GPT-5 as the default model. Users described the switch as "losing a trusted friend."4 #Keep4o trended on X. Sam Altman reinstated GPT-4o within days.

It took until February 2026 for OpenAI to finally remove GPT-4o entirely. By then, the Human Line Project had documented almost 300 cases of what researchers call "AI psychosis" or "delusional spiraling," linked to at least 14 deaths and five wrongful death lawsuits against AI companies.5 One was Eugene Torres, an accountant with no prior history of mental illness, who within weeks of using a chatbot for everyday office tasks came to believe he was trapped in a false universe, increased his ketamine intake, and cut ties with his family.6 Only 0.1% of users were still on GPT-4o, but for a company with 800 million weekly active users, that's 800,000 people who preferred the model that made them feel good over the one that was more likely to be right.

That's possibly the most telling data point in this entire post. It should also be the most frightening.

Chandra et al. proved why this isn't a user problem.7 Their Bayesian model, published the same month, demonstrates that even an idealised, perfectly rational user is vulnerable to delusional spiraling from sycophantic chatbots. You can't just be smarter. And the two obvious fixes both fail: making chatbots factual doesn't eliminate it, because a sycophantic bot can still cherry-pick which true facts to present, validating false beliefs through selective omission without ever saying anything untrue. Telling users about sycophancy doesn't eliminate it either. The mechanism is structural, not a failure of user vigilance.

And even setting sycophancy aside, we can't accurately assess whether AI is helping us. The METR study gave 16 experienced developers real coding tasks, randomised between AI-enabled and AI-disabled conditions.8 I have concerns about the methodology, experienced developers working on codebases they know inside out is a specific case, and the tooling at the time may not have been representative. But the direction of the finding matters more than the magnitude: developers estimated AI made them 20% faster. The actual measurement was 19% slower. A 43-point gap between perception and reality.

Everyone predicted AI would speed developers up. The measured result was the opposite. The gap between perception and reality was 43 percentage points.

People can't accurately self-assess whether AI is helping them. One participant described the work as feeling more engaging despite being slower. The AI made the process more interesting even as it made it less efficient. That's not a productivity tool. That's a slot machine in a casino. The alarms and jackpot noises are ringing all the time, whether you're doing well or losing your life savings.


Cargo Cult Science, Now Available to Everyone

In 1974, Richard Feynman gave a commencement address at Caltech about what he called "cargo cult science."9 The metaphor: after World War II, Pacific islanders who had seen military cargo deliveries built fake runways, carved wooden headphones, lit signal fires, performed every ritual of aviation. But the planes didn't land. They'd replicated the form of the thing without understanding what made it work.

Feynman's first principle: "You must not fool yourself, and you are the easiest person to fool."

He was talking about scientists who follow every apparent precept of scientific method (large datasets, statistical analysis, published results) while missing the essential thing: intellectual honesty. Reporting everything that might make your result invalid. Acknowledging alternative explanations. Actively trying to prove yourself wrong before claiming you're right.

That last sentence is the whole point. The lesson from science isn't the complex studies and statistical analysis. It's that the scientific method is inherently about proposing a hypothesis and then attempting to disprove it simultaneously. Peer review is essentially everyone else trying to poke holes in your findings. The disproving part is almost more important than the proving part. And that's the bit that's missing in cargo cult science, or just bullshit with the trappings of science.

In 1974, performing the rituals of science required funding, lab access, institutional support, peer review. The barriers were high, which meant that relatively few people could produce cargo cult science, and those who did were at least confronted with friction along the way (grant applications, ethics boards, sceptical reviewers).

AI has collapsed the cost of performing these rituals to near zero. You can collect data, train a model, run analysis, generate visualisations, and publish findings in a weekend. The language of science ("384-dimensional vectors," "cosine similarity," "strict threshold," "neural network approach") is available to anyone with a Claude subscription. The barrier to producing research-shaped content has disappeared.

I have hardware on my desk capable of fine-tuning a model from scratch in a weekend. I know, because I've done it. I've trained models that do interesting things. But I don't present that as research. I don't write papers about my weekend tinkering sessions. Eventually some of it might become research, but tinkering isn't research. That's the distinction: do you publish what you haven't validated, or do you acknowledge the difference between learning and claiming?

What does this look like in practice? There are patterns I keep seeing, and I suspect you recognise them too.

The tautological finding. You train a model on data that already contains the answer, and the model confirms what was already known. The methodology is technically sound. The finding is technically correct. It just doesn't tell anyone anything they didn't already know, dressed up in enough statistical language to look like it does. The volume of data points does not improve the quality of the finding. It's a bit like saying "all crows are black," then going and looking at ten million black crows. That doesn't strengthen the hypothesis. What strengthens it is looking for things that are not black crows and finding them (or not finding them).

The theatrical methodology. Basic operations described in language designed to sound sophisticated. A standard embedding model becomes "a Neural Network approach." A routine vectorisation process becomes "converting into 384-dimensional representations." Cosine similarity over 50% becomes "strict statistical similarity." The complexity of the description is inversely proportional to the complexity of the work. This is a knowledge asymmetry problem. The more time you spend in a field, the more it seems like magic to people who don't spend any time there at all. Just because you can bamboozle someone who knows nothing doesn't make it science, it just makes it a parlour trick. There's a degree of personal responsibility here: don't be fooled by your own cleverness, and if you have a platform, point out where you might be wrong. Some people do this brilliantly, and I respect those who are candid about what they know and don't know, who treat their thinking as public and open to critique.

The solution in search of a problem. Someone builds an impressive technical system (model training, data pipelines, custom infrastructure) and then looks for a use case. Juicero is the canonical example: $120 million raised, engineering capable of "lifting two Teslas," and you could squeeze the pouch with your hands.10 Replace "juice press" with "custom ML model" and "squeezing the pouch" with "just asking an LLM" and you've got a pattern that's repeating across the industry. There are genuinely hard, unsolved technical problems in AI right now. But there are also a lot of solutions that don't have problems, because the solutions were easy to build. You can build a prompt visibility dashboard in a weekend. Solving something that actually matters takes longer.

I actually whipped up a parody tool recently that embodies all three patterns at once.11 It's tautological, theatrical, and a solution for a problem that can be solved with a lightweight script. It doesn't need to be a SaaS platform. It's a work of art and horrendous in equal measures. The problem is that it's actually quite convincing if you don't know what you're looking at, and I think some people didn't actually get the joke. Which probably tells you a lot.

This isn't just an individual failing. It's happening at scale. AI-generated content in search results went from 2.27% in 2019 to 17.31% in 2025.12 Researchers flagged as using LLMs post a third more papers. On bioRxiv and SSRN, the increase exceeds 50%.13 More volume, stagnating acceptance rates. The signal-to-noise ratio is collapsing.

The Harm

The objection writes itself: so what? Bad research has always existed. People have always overstated their findings. Why does AI make this worse?

Because when you produce data that claims accuracy and scientific rigour but doesn't withstand methodological scrutiny, you pollute the collective understanding of the topic. You make the practice more complex than it needs to be and more inaccurate than it actually is.

Dan Gilbert made this point precisely in his critique of the Creative Dividend research.14 System1 and Effie published a 122-page paper claiming to prove "how creativity and media work together to drive reliable, predictable, and repeatable business results." Mark Ritson called it "the most important advertising thinking in 10 years." The former Global CMO of Diageo said it should be "mandatory reading." It was shared, cited, and celebrated across the industry.

Gilbert found 21 methodological errors in it. Twenty-one. The dataset only contained campaigns pre-selected for success (submitted to the Effie Awards). The business results were self-reported by the agencies competing to win. The "emotional response" measurement was 150 people clicking on cartoon faces. The core statistical model used unspecified control variables. The headline finding was a tautology: advertising that makes people feel things makes people do things. Which is, give or take, the definition of advertising.

Byron Sharp's critique was equally brutal, if less exhaustive.15 He focused on the selection bias and the failure to account for effects that aren't measured when you cherry-pick your sample to include only the biggest and most successful campaigns.

The response to these critiques wasn't engagement. It was defensiveness and goal-shifting. Instead of addressing the specific holes in the specific paper, the conversation shifted to whether marketing science is valuable in general. That's not intellectual honesty. That's ducking the question.

And in marketing and SEO and AI adjacent "research", there's no peer review mechanism to catch this. No replication requirement. No one checking your P-values. Gilbert's critique exists because one person decided to actually read the methodology. That's not a sustainable system. The entire marketing research industry can't rely on the CEO of one agency reading every piece of research and fact-checking it. (Besides, he's got a company to run.) The critique only got attention because of who wrote it. A junior copywriter at a small agency saying the same things would have been ignored. And what if Gilbert hadn't read it? What if it had slipped by long enough that by the time someone got around to checking the methodology, the conclusions had already been absorbed into industry consensus? That's not a hypothetical. That's the default.

There's something deeper here, too. Everyone is so data-obsessed that they're terrified of simply stating an opinion. Instead of saying "I think X based on my experience and observation," they fabricate a methodology to back it up, because a methodologically-supported claim sounds more credible than a well-reasoned opinion. And AI makes the fabrication trivially easy. You can go from "I reckon this is true" to "our analysis of 1.2 million data points confirms" in an afternoon.

But you can't have your cake and eat it. If you want to wear the clothes of science (the datasets, the models, the statistical language) you have to accept the obligations of science: transparency about your method, honesty about your limitations, openness to having your methodology torn apart. If you don't do that, it's not science dressed down. It's bullshit dressed up.

The stakes aren't always abstract, either. Jonathan Oppenheim documented a case where a GPT-5-authored physics paper was published in Physics Letters B.16 The problem it claimed to solve had been solved 35 years earlier. The criteria the LLM used had nothing to do with the actual question. It passed peer review. It entered the scientific record. Oppenheim's summary: "AI will accelerate the best researchers, but also amplify the worst tendencies. It will generate insight and bullshit in roughly equal measure."

If that can happen in physics (a field with genuine peer review, replication standards, and people who can check the maths) what's happening in fields without those safeguards?


The Wall Was Doing Important Work

Think about the steps that used to exist between having an idea and publishing it.

You had to explain your idea to a colleague. If they said "that sounds stupid," you either refined it or abandoned it. You had to convince a developer to build it. If they said "why would we do that when X already exists," you had to answer the question. You had to hit technical limitations. If your approach reached a ceiling, you were forced to step back and ask whether the whole direction was wrong. You had to write the methodology by hand, which meant you had to understand it well enough to articulate it. Anyone who's been in the 9pm pitch deck walkthrough where you realise your entire core argument is based on a number that doesn't quite apply has felt this pain. You have to redo everything from scratch.

Each of these was a wall. Each wall was annoying. But here's the thing: not every wall served a purpose. Some friction was just friction, and we were absolutely right to remove it. The barrier between "I have an idea for a feature" and "I need to wait three sprints for a developer to be available" was not making anyone's ideas better. It was just slow.

The difficulty, and what makes this so convincing from the inside, is that it's genuinely hard to tell which walls were just obstacles and which ones were doing a job. Some of the friction rounded off the rough edges. Some of it polished the idea into something better. And some of it just got in the way. AI removed all of them at once, and from where you're standing it all looks like progress.

I know this because I lived it. I tried to build Compass as a pure ML system. I wanted to reverse-engineer how an LLM navigates a website and make it a semi-deterministic tool. I used Claude Code to iterate on the training schema, the fine-tuning parameters, the model architecture. And it kept getting better, incrementally. The AI was helpful. It optimised around every obstacle. It suggested new approaches. It was encouraging. Each run seemed to get a bit better. We'd identify a limitation, gather some more data, use that to retrain the model, wait for it to complete and try it again. Day after day. Claude never complained once. I felt like I was doing serious research work.

But the model reached a ceiling. After a few days of banging my head against it, I stopped asking Claude to optimise around the ceiling (which it would have happily done, endlessly) and questioned the entire approach. Was this a stupid idea entirely? No, I didn't think so. But was I over-engineering the problem? Why not just use an LLM for all of it? Was I trying to train a model to do something an LLM could just... do? The answer was yes. The prototype where I just pointed an LLM at the problem and let it click through the site worked better than months of ML training.

The result was a hybrid architecture: ML for the interpretability layer (fast, cheap, deterministic screening), LLM for the actual navigation (flexible, capable, handles edge cases). That architecture is better than either approach alone. And I only found it because I hit a wall and was honest about it. The process taught me a lot about the way AI makes decisions, how the architecture works, where things fall over. It wasn't wasted time. The friction was valuable.

If the tooling had been smooth enough to paper over that ceiling, if each incremental improvement had been just good enough to keep going, I might still be optimising a fundamentally wrong approach. The wall was the useful part.

Every creative discipline has a version of this. In art school, it's the crit: you present your work to peers and professors, and they put holes in it. The point isn't to make you feel bad. The point is to find weaknesses before your audience does. Scientists have peer review. Engineers have code review. Writers have editors. Lawyers have opposing counsel.

AI has replaced all of these with a standing ovation.


Seeking the Wall

I'm not going to be the person who tells everyone to stop using AI. I built my business on AI. I'm going to keep using it. If that makes me a hypocrite, I can live with that, but I don't think it does. I think the honest position is: use the tools, but don't let them do your thinking for you. And when they make things too easy, that's when you need to pay the most attention.

I think the solution is to deliberately build friction back into your process when the tools no longer provide it naturally. Here's what that looks like in practice.

The "so what" test. Before you publish anything (research, a tool, a product) ask: what decision does this change? If someone reads your finding, what should they do differently on Monday morning? If the answer is "nothing, but it's interesting," maybe it's interesting enough to share as a thought experiment, but don't dress it up as research.

The "explain it to a human" test. If you can't explain your methodology to a reasonably intelligent person who doesn't have a statistics degree, you either don't understand it well enough or it's more complex than it needs to be. Feynman tried to prepare a freshman lecture on spin 1/2 particles and came back saying "I couldn't reduce it to the freshman level, that means we don't really understand it."17 Sometimes the honest answer is "this is genuinely complex and I need to understand it better before I claim anything." That's not a failure. That's intellectual honesty.

The "does this already exist" test. Before you build a custom model, train a system, or engineer a solution, ask: could I just point an LLM at this? Could I do this with a spreadsheet? Does a tool already exist? Apply Occam's razor. The simplest solution that works is the right one. Engineering something more complex is only justified if the simple approach doesn't work, and you've actually tried it, not just assumed it won't.

The exception, and it's an important one, is when you're building something for the sheer joy of it. A personal project, something you're doing to learn, to understand a system better, to tinker. I've built automation tools for my own workflow that probably have off-the-shelf equivalents, but the tinkering taught me things the products wouldn't have. People who build their own ham radios, or paint watercolours of ducks, or construct elaborate Lego models are not aiming to revolutionise their field. They're doing something for the simple interest and joy of it, and that's completely fine. But equally, those people don't dress up what they're doing as though it's changing the world. Neither should we.

The "show it to someone who'll tell you it's shit" test. Find a person (a colleague, a peer, a friend in the industry, or an enemy in the industry, someone who genuinely doesn't like you) who will tell you honestly when your work doesn't hold up. Not an AI. A person. Ideally one who doesn't benefit from being nice to you. Show them your methodology. Show them your findings. And when they say "this is confirming the obvious" or "your sample is biased" or "why didn't you try X," don't get defensive. That's the crit. That's the wall you used to hit naturally. You have to seek it out now.

At a pinch, you could probably build an AI agent whose entire purpose is to tear your ideas to shreds. Something that uses facts and reasoning to tell you your ideas are stupid. That might actually be a useful thing to build. But even that is a second-best option, because a human who knows the domain will catch things an AI won't.

There's a philosophical tradition behind this that's worth naming. Socrates was called the wisest man in Athens and concluded he was only wiser because he recognised his own ignorance, "I know that I know nothing."18 But he didn't just read knowledge, he performed it. He believed you had to interrogate ideas, find the bits that don't fit, engage with problems until good ideas emerged through friction. That's what the Socratic method actually is: not a teaching technique, but a way of thinking that insists understanding comes through questioning, not through passive reception. Montaigne's personal motto was "Que sais-je?", "What do I know?" Feynman's first principle was "you must not fool yourself, and you are the easiest person to fool."

The common thread: recognising the limits of your knowledge is the beginning of wisdom, not a sign of weakness. AI is arguably the first technology in history that actively works against that recognition. It doesn't just give you answers, it gives you confidence that the answers are right, even when they're not. The METR developers thought they were faster. The Science paper shows sycophancy makes people more certain. The models are trained to make you feel good about your work.

Seeking the wall is the antidote. It's the discipline of asking "am I an idiot?" when every tool in your stack is telling you that you're brilliant.


I built my company with AI. I'll keep building it with AI. Every tool I use, every workflow I've automated, every line of code Claude has helped me write, I'm keeping all of it. I'm not nostalgic for the days when everything took longer.

But every time Claude tells me my idea is great, I try to remember that it's trained to say that. Every time a model produces something I don't fully understand, I stop and make it explain until I do. And every time a process feels too smooth, too easy, too frictionless, I get suspicious, because the best work I've ever done came after someone told me it wasn't good enough. They were usually right.

Not an AI. A person, with nothing to gain from being nice.

If your entire creative process runs through a tool that's trained to agree with you, your work will always be missing something. The wall isn't something AI gives you. It's something you have to build yourself.

Build your wall.
